I'm kicking off PMO implementation at my start-up and need to develop a portfolio tracker as part of that. It will eventually support a high-level Steering Forum (CEO, CFO, CTO, etc.), but for now, I'm starting with the Microsoft basics. For those already managing something similar, I just wanna ask which metrics do you actually track that provide real value in decision-making? Like let's remove everything unnecessary. What're you left with?
 
For a high-level steering forum, I'd definitely include these as core metrics: top 3 risks or dependencies, resource utilization, forecasted vs actual ROI, key milestone completion, and strategic alignment score. These give executives a clear, concise picture of health, progress, and where their attention is most needed, without getting bogged down in project-level details. It would be interesting to hear from other members in this forum too!
 
Honestly, once we stripped the fluff, the metrics that stuck were ones that sparked conversation at the top table like delivery confidence, forecast vs actuals (budget and timeline) amongst others, everything else ended up being noise or something we dug into after the meeting as needed
